Lots of it. Link clicks, share events, signup conversions, reward payouts, attribution windows, device types, channels. The question is which numbers to actually pay attention to.<\/p>\n\n\n\n<p>Most teams start by watching the wrong metrics. They see &quot;total referral link clicks&quot; on a dashboard and feel good, even though clicks without conversions tell you almost nothing useful. Or they look at &quot;number of referrals completed&quot; without comparing it to the size of the eligible user base, which makes it impossible to know if the number is good or bad.<\/p>\n\n\n\n<p>This guide covers the metrics that give you real signal about program health, how to calculate them, and what to do when they are off.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Metric Hierarchy<\/h2>\n\n\n\n<p>Before getting into individual metrics, it helps to think about them in layers:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Activity metrics:<\/strong> What is happening (shares, clicks, signups)<\/li>\n<li><strong>Efficiency metrics:<\/strong> How well activity converts (invitation rate, conversion rate)<\/li>\n<li><strong>Quality metrics:<\/strong> Whether the resulting users are valuable (LTV comparison, retention)<\/li>\n<li><strong>Economics metrics:<\/strong> Whether the program pays for itself (CAC, reward payout rate)<\/li>\n<li><strong>Growth metrics:<\/strong> Whether the program compounds (viral coefficient)<\/li>\n<\/ol>\n\n\n\n<p>Most dashboards show layer 1 prominently. Layers 3-5 are where the real insight lives.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Viral Coefficient (K-Factor)<\/h2>\n\n\n\n<p>The viral coefficient (K) measures how many new users each existing user generates through referrals.<\/p>\n\n\n\n<pre><code>K = (average invitations sent per user) \u00d7 (conversion rate of those invitations)\n<\/code><\/pre>\n\n\n\n<p>If the average user sends 4 invitations and 15% of those convert to signups:<\/p>\n\n\n\n<pre><code>K = 4 \u00d7 0.15 = 0.6\n<\/code><\/pre>\n\n\n\n<p>When K &gt;= 1, each user generates at least one more user on average. The user base grows without any additional acquisition spend. When K &lt; 1 (which is almost always the case), the referral program contributes to growth but does not drive it independently.<\/p>\n\n\n\n<p><strong>What a good K looks like:<\/strong><\/p>\n\n\n\n<p>For most consumer apps, K between 0.15 and 0.5 is a meaningful contributor to growth. K above 0.5 is exceptional. K above 1 is rare and usually temporary (often associated with a new product launch or a viral moment).<\/p>\n\n\n\n<p><strong>Why K is often misleading:<\/strong><\/p>\n\n\n\n<p>K is a mean across the entire user base. In practice, most users send zero invitations and a small number of power users drive almost all referrals. A K of 0.3 with a highly skewed distribution (a few users sending dozens of invites) is very different from a K of 0.3 with a normal distribution (most users sending 1-2 invites). The shape matters for program design.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Invitation Rate<\/h2>\n\n\n\n<p>The invitation rate is the percentage of eligible users who send at least one referral invitation in a given period.<\/p>\n\n\n\n<pre><code>Invitation rate = (users who sent \u22651 invitation) \/ (eligible users) \u00d7 100\n<\/code><\/pre>\n\n\n\n<p><strong>Why it matters:<\/strong> A low invitation rate means most of your users are not engaging with the referral program at all. This is usually an awareness or friction problem, not a reward problem. If users do not know the program exists, or the flow to get their referral link is buried, the reward amount does not matter.<\/p>\n\n\n\n<p><strong>Typical values:<\/strong> Consumer apps with active programs typically see invitation rates of 5-20% of monthly active users. Below 5% usually indicates an awareness or UX issue. Above 20% is excellent and often indicates a product that users genuinely want to share.<\/p>\n\n\n\n<p><strong>How to improve it:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Make the referral entry point more visible (in-app prompt, onboarding step, post-purchase moment)<\/li>\n<li>Test timing: users are most likely to share right after they have had a positive experience (first &quot;aha moment&quot;, successful first transaction)<\/li>\n<li>Send reminder emails or push notifications to users who have not yet shared<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">Referral Conversion Rate<\/h2>\n\n\n\n<p>The referral conversion rate measures how many invited users actually sign up.<\/p>\n\n\n\n<pre><code>Conversion rate = signups from referrals \/ referral link clicks \u00d7 100\n<\/code><\/pre>\n\n\n\n<p>This should be measured separately from your overall signup conversion rate. Referred users who click a link typically convert at a higher rate than cold organic traffic (the social trust effect), but lower than direct signups (who already have intent). A conversion rate significantly below your organic conversion rate suggests the landing experience for referred users is broken or misaligned.<\/p>\n\n\n\n<p><strong>Segmenting conversion rate:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>By channel (SMS, email, social, in-app share)<\/li>\n<li>By referrer cohort (newer users vs. long-tenured users)<\/li>\n<li>By device (mobile vs. desktop)<\/li>\n<li>By attribution method (deep link vs. cookie vs. code entry)<\/li>\n<\/ul>\n\n\n\n<p>Channel-level conversion data often reveals that some channels are dramatically more effective than others. SMS referrals frequently outperform social sharing because the invitation is personal and direct.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">LTV of Referred Users<\/h2>\n\n\n\n<p>This is one of the most important metrics in referral analytics, and one of the least commonly tracked.<\/p>\n\n\n\n<p>If referred users have higher lifetime value than users acquired through paid channels, your referral program is generating above-average quality acquisition. The reward cost is justified not just by the CAC math, but by the quality of the cohort.<\/p>\n\n\n\n<p>To measure this, you need:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>A reliable attribution source tag on all referred users<\/li>\n<li>Cohort-level LTV tracking over at least 90-180 days<\/li>\n<\/ol>\n\n\n\n<pre><code>Compare: LTV(referred cohort) vs. LTV(paid search cohort) vs. LTV(organic cohort)\n<\/code><\/pre>\n\n\n\n<p>Research consistently shows referred users have higher retention and LTV. A <a href=\"https:\/\/hbr.org\/2011\/11\/the-value-of-keeping-the-right-customers\" rel=\"nofollow noopener\" target=\"_blank\">Harvard Business School study on a major German bank&#39;s referral program<\/a> found referred customers were 18% more likely to still be with the bank after 33 months and were worth 16-25% more in margin.<\/p>\n\n\n\n<p><strong>What to do with this data:<\/strong> If your referred cohort has substantially higher LTV, you have justification to increase the referral reward. Higher rewards drive more participation, and if the resulting users pay back multiple times over, the math still works.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Cost Per Acquisition (CPA) via Referral<\/h2>\n\n\n\n<pre><code>CPA = total reward paid out \/ number of new users acquired via referral\n<\/code><\/pre>\n\n\n\n<p>Compare this to your blended CAC from paid channels. For most consumer products, referral CPA should be meaningfully lower than paid CAC, even after accounting for the reward cost.<\/p>\n\n\n\n<p><strong>Important nuance:<\/strong> Reward costs are often the wrong denominator. Many rewards are credit-based (future discounts), not cash. If a $10 credit has a 60% redemption rate and costs you $4 in gross margin rather than $10 in cash, your actual reward cost is $4 per referral, not $10.<\/p>\n\n\n\n<p>Track:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Reward face value (what you promise)<\/li>\n<li>Reward redemption rate (what percentage of rewards are actually used)<\/li>\n<li>Reward economic cost (actual margin impact per reward issued)<\/li>\n<\/ul>\n\n\n\n<p>For credit-based or free-time rewards, the economic cost is often 30-60% of face value. This significantly improves the CAC math compared to naive face-value accounting.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Referral Chain Depth<\/h2>\n\n\n\n<p>Most programs track direct referrals (A refers B). Fewer track second-order referrals (A refers B, B refers C).<\/p>\n\n\n\n<pre><code>Average chain depth = total referral attributions \/ unique referring users\n<\/code><\/pre>\n\n\n\n<p>A chain depth greater than 1.0 means some referred users go on to refer others. This is the compounding dynamic that makes referral programs valuable beyond their direct contribution.<\/p>\n\n\n\n<p>Measuring chain depth requires clear attribution metadata at every step of the chain. A payout rate significantly below 100% suggests either fraud prevention is blocking legitimate referrals, there are attribution failures causing referrals not to be credited, or there is a technical bug in the reward trigger.<\/p>\n\n\n\n<p>Conversely, a payout rate above 100% (more rewards than referrals) is a red flag for fraud. This distribution tells you when users are &quot;ready&quot; to share.<\/p>\n\n\n\n<p>If the median is day 3, prompting users on day 1 is probably too early. If it is day 30, you have a long window of users who might share but have not been prompted at the right moment.<\/p>\n\n\n\n<p>Plot this as a histogram and look for the mode. If your total signups doubled, referral signups should also have roughly doubled just from the larger base. Track referral signups as a percentage of total signups, not an absolute number.<\/p>\n\n\n\n<p><strong>&quot;Conversion rate dropped.&quot;<\/strong> Check whether the referrer pool changed. If you ran a promotion that attracted many low-intent sharers, clicks from low-quality audiences will drag down conversion rate even if the program mechanics are unchanged.<\/p>\n\n\n\n<p><strong>&quot;Our K-factor is 0.4.&quot;<\/strong> Make sure you are calculating this on users who have been active long enough to refer. A 30-day-old user cohort will always have a lower K than a 180-day-old cohort because they have had less time to refer. Use mature cohorts (90+ days old) for K calculations.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Summary<\/h2>\n\n\n\n<p>Track these in order of importance:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>LTV of referred cohort<\/strong> vs. other acquisition sources (quality)<\/li>\n<li><strong>Viral coefficient (K)<\/strong> by cohort, using mature cohorts (growth leverage)<\/li>\n<li><strong>Invitation rate<\/strong> among eligible users (program awareness and UX)<\/li>\n<li><strong>Referral conversion rate<\/strong> by channel (invitation effectiveness)<\/li>\n<li><strong>Referral CAC<\/strong> vs. paid CAC, using economic reward cost (program economics)<\/li>\n<li><strong>Reward payout rate<\/strong> (health check for fraud and attribution accuracy)<\/li>\n<li><strong>Time-to-first-referral<\/strong> distribution (to optimize prompt timing)<\/li>\n<\/ol>\n\n\n\n<p>The goal is not a big number on a dashboard.
